That question is settled.\u00a0What they came to work through was harder \u2014\u00a0<\/span><i><span data-contrast=\"auto\">how do you actually make progress when the playbook doesn&#8217;t exist yet?<\/span><\/i><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Who needs to own this? What do you fix first? What can you measure responsibly \u2014 and what are you overselling to leadership when you report it? How do you build alignment across teams that\u00a0weren&#8217;t\u00a0designed to work together on this?<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Those are the questions that\u00a0filled\u00a0the room. And the fact that senior leaders are all wrestling with the same ones \u2014 right now, in real time \u2014 is exactly the kind of intelligence that\u00a0doesn&#8217;t\u00a0show up in agency reports or conference keynotes.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<h2 aria-level=\"2\"><b><span data-contrast=\"none\">Nobody Has Figured Out Where AEO Lives Yet<\/span><\/b><\/h2>\n<p><span data-contrast=\"auto\">The first discussion of the day surfaced something most AEO leaders already know but rarely say\u00a0out loud: the function\u00a0doesn&#8217;t\u00a0have a natural home.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Across the room,\u00a0our\u00a0members described AEO sitting in SEO, digital marketing, search, corporate communications, customer engagement, web operations, and \u2014 in more than a few cases \u2014 nowhere formally at all.\u00a0<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One member&#8217;s organization had no AEO function to speak of. Another described\u00a0colleagues\u00a0throwing content into ChatGPT and calling it AEO-ready.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">What members agreed on: where AEO lands often\u00a0depends\u00a0on what problem\u00a0you&#8217;re\u00a0trying to solve. Brand visibility requires different ownership than product discoverability. The consensus from members who had cracked it: stop asking for budget based on\u00a0potential and\u00a0start showing them\u00a0what&#8217;s\u00a0broken.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Members described auditing what&#8217;s surfacing in LLMs for their brand,\u00a0and what\u00a0isn&#8217;t. One member found that only 3% of the content pulling into AI responses was created by\u00a0their\u00a0team. That one number changed the conversation with leadership\u00a0immediately.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Another ran a benchmarking analysis across ten major brands, showing exactly where they led, where they trailed, and where they were invisible. Corporate Communications, Search, Web, and R&amp;D all ended up at the table as a result.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><b><span data-contrast=\"auto\">Other framing that moved leadership:<\/span><\/b><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<ul>\n<li><span data-contrast=\"auto\">Tying declining organic traffic to measurable revenue impact<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/li>\n<li><span data-contrast=\"auto\">Surfacing compliance and accuracy risk \u2014 wrong brand information in AI responses is a regulatory issue, not just a marketing one<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/li>\n<li><span data-contrast=\"auto\">Positioning AI search as a future paid channel: if you\u00a0can&#8217;t\u00a0earn organic presence now,\u00a0you&#8217;ll\u00a0be buying it when the ads arrive (and one member noted OpenAI&#8217;s early ad pilot generated $100M in its first six weeks)<\/span><\/li>\n<\/ul>\n<p><span data-contrast=\"auto\">The urgency\u00a0isn&#8217;t\u00a0hard to\u00a0establish. As one member put it: &#8220;Execs are being told &#8216;AI or you&#8217;re\u00a0going to\u00a0die.'&#8221; The challenge is making the ask specific, the gap visible, and the win credible.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<h2 aria-level=\"2\"><b><span data-contrast=\"none\">AEO\u00a0Governance:\u00a0Don&#8217;t\u00a0Build the Rules Before You Run the Experiments<\/span><\/b><span data-ccp-props=\"{&quot;134245418&quot;:true,&quot;134245529&quot;:true,&quot;335559738&quot;:160,&quot;335559739&quot;:80}\">\u00a0<\/span><\/h2>\n<p><span data-contrast=\"auto\">Members shared different approaches to AEO governance, with one consistent theme: the most functional programs are\u00a0integrating AI accountability into what already exists.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One member described building a &#8220;Responsible AI Working Group&#8221; that addresses when AI tools can and\u00a0can&#8217;t\u00a0be used, baked into existing operational controls. Another brought\u00a0their AI task force directly into existing data governance and ethics structures.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One of our members shared\u00a0they\u2019re\u00a0developing a full Center of Excellence \u2014 a technical roadmap, a prompt library, and a structured model that distinguishes the\u00a0teams creating content from the teams distributing it.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One sharp piece of advice from\u00a0one of our members, who\u00a0tried and disbanded COEs too early:\u00a0don&#8217;t\u00a0build the governance infrastructure before you know what you\u00a0need. Run projects first. Let the framework\u00a0emerge\u00a0from what you learn in practice.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<h2 aria-level=\"2\"><strong>AEO\u00a0Measurement Is Useful\u00a0And\u00a0It Needs a Lot of Context\u00a0<\/strong><\/h2>\n<p><span data-contrast=\"auto\">The afternoon opened with one of the most honest conversations of the day: nobody fully trusts their AEO metrics yet.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Prompt volume is opaque. Citation data is inconsistent across platforms. Different tools produce wildly different visibility scores for the same brand\u00a0on\u00a0the same query.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One member built an executive report based on a platform that ranked\u00a0their\u00a0brand #1 \u2014 then ran the same query through a second vendor and landed near the bottom.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><span data-contrast=\"auto\">Members said they are measuring directionally, not definitively, and getting ahead of leadership before the KPI conversation happens.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Several members have stopped reporting organic clicks entirely. What replaced it is a harder, more honest set of questions \u2014 whether the right audiences are finding the right content, whether\u00a0they&#8217;re\u00a0doing something when they get there, and whether any of it is\u00a0moving\u00a0the business.<\/span><span data-ccp-props=\"{}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">One member\u00a0shared that\u00a0since implementing a jobs-to-be-done content program,\u00a0their\u00a0monthly search impressions grew from\u00a0roughly 7\u201310 million to over 80 million.
